Why Your AI Project Is Optimising the Wrong Thing

Most AI projects fail for a simple reason. They target a task, not a process. A team finds something slow, automates it, and reports the time saved. It looks good on a slide. It rarely shows up in the business.

I see this pattern constantly and I've made the same mistake myself. You automate the bottleneck you can see and a new one appears one step downstream. The task got faster but the process didn't.

Where the thinking goes wrong for many businesses

The instinct in most businesses is to ask "what can we automate?" It's the wrong starting question as it treats AI as a bolt-on to a process that was never designed with AI in mind and it optimises in isolation.

The better question is "how does this work end to end, and where does AI actually change the outcome?" That's a harder conversation and it takes longer and uses more brain power to solve. It means mapping the full flow of work before you touch a tool and it means being honest about which steps genuinely need human judgement and which don't.

That's not a limitation that gets fixed in the next model release. It's a permanent feature of how these systems work and it's the reason "just automate it and remove the person" is bad advice for most SMEs right now.

The people who understand the process, what a good outcome looks like, which exception breaks everything three steps later and what a client or a regulator will actually ask are the ones who make an AI-driven process safe. Take them out too early and you haven't removed a cost, you will have removed the thing that was catching the mistakes.

That's the difference between task automation and process redesign and it's the difference between an AI project that looks good in a demo and one that shows up in your numbers six months later.

Two questions before you spend another dollar on AI (or Automation…)

Before your next AI investment ask these two things.

1. Which end-to-end process are you actually trying to improve?

2. Who in your business holds the knowledge that makes that process work?

If you can't answer both clearly, you're likely not ready to automate anything yet, no matter how good the tool is.

Get those two questions right and AI becomes a genuine lever for growth. Get them wrong and you've just made the wrong things happen faster, just with better software.
